Replacing manual data entry between two systems that won't talk to each other
Almost every operator-run business has at least one — usually more than one — pair of systems that don’t talk to each other natively, and someone copies data between them by hand. CRM and accounting. CRM and project management. ERP and shipping. Marketing platform and CRM. Inventory and e-commerce.
The manual entry feels small until you measure it. An hour a week on each seam, across three or four seams, is a part-time job nobody’s hired for. It’s also where data quality consistently drops — every manual transcription introduces a chance of error, and small errors in critical data compound expensively.
This is how to replace the manual work without creating a worse problem.
Why this seam exists in the first place
Two patterns produce most cases:
Pattern one — the platforms grew up separately. The CRM came in five years ago. The accounting system has been there for ten. Each is excellent at its job. They were chosen at different times, by different people, for different reasons. Native integration between them either doesn’t exist or doesn’t quite cover what’s needed.
Pattern two — the natural integration is shallow. A platform claims integration with another platform, and a basic version exists, but it doesn’t cover the actual workflow. The native sync handles 60% of what’s needed; the remaining 40% is what someone is doing by hand.
Either pattern is normal. The question is what to do about it.
What “doing it by hand” actually costs
The visible cost is the time:
- 30 minutes to 2 hours per week per seam
- Multiplied by 3–5 seams in a typical business
- Equals 4–10 hours per week of someone’s time
- At fully-loaded labor cost of $40–$100/hour
- Equals $8K–$50K per year in pure labor cost
The less visible costs are larger:
- Data quality degradation. Each manual entry has a 1–3% error rate. Across thousands of records per year, that’s hundreds of small errors that compound into reporting that can’t quite be trusted.
- Latency. Data lives in System A for hours or days before someone copies it to System B. Decisions made in B during that window are made on stale information.
- Bus factor. Often one specific person knows how to do the cross-system entry well. When they’re out, the entry doesn’t happen, or it happens badly.
- Inability to scale. When volume grows 50%, the manual work grows 50% and someone has to either work harder or hire someone, neither of which is great.
Once these costs are honestly counted, replacing manual entry usually pays back in months, not years.
Choosing the right integration approach
Not all data flows want the same kind of integration. Three classes:
Real-time integration (API-based)
Direct connection between the two systems’ APIs, executing in seconds when an event occurs. Best for:
- Revenue-critical data (closed deals creating customer records, invoices, etc.)
- Customer-facing data where latency would be visible
- Workflows where downstream actions depend on the data being current
Tradeoffs: requires both systems to have suitable APIs, requires more upfront design work, more complex error handling. Cost is moderate to high depending on complexity.
Scheduled batch sync
Bulk transfer of data on a schedule (every 15 minutes, hourly, daily). Best for:
- Reporting data where same-day freshness is enough
- Large data volumes that would overwhelm event-by-event integration
- Backups and data warehousing scenarios
Tradeoffs: data is delayed by the batch interval, dependencies need to handle that delay, batch failures can affect a lot of data at once. Cost is usually lower than real-time integration.
Middleware iPaaS (Zapier, Make.com, Workato)
A third platform sitting between the two systems, handling the integration logic. Best for:
- Simpler integrations where the logic is straightforward
- Workflows that span more than two systems
- Cases where neither system has good native API access
Tradeoffs: introduces a dependency on the iPaaS itself, can be expensive at scale, performance and reliability depend on the iPaaS provider. Excellent for many operator-scale cases; limiting at high volume or complex logic.
When to use which
A rough guide:

Most operator-run businesses end up with a mix — some seams handled by iPaaS, some by direct API integration, some by scheduled sync. The right architecture is the one that fits each seam’s actual requirements rather than forcing all of them into one approach.
Where these integrations actually fail
Five failure modes that account for most production issues:
Field mismatch. The most common. “Customer name” in System A is a single field; in System B it’s two fields (first, last). Without explicit mapping, sync corrupts data. The fix is upfront mapping logic with transforms defined for every field that doesn’t match shapes.
Conditional logic missed. System A has a status field with five values. The integration treats all five the same; in reality, two of them shouldn’t sync at all. The fix is explicit handling of every value.
Error path missing. The happy path works perfectly. When System B is down or rejects a record, the integration either silently drops the data or retries forever, neither of which is good. The fix is dead-letter queues and explicit retry logic.
Volume assumptions wrong. The integration was designed for current volume. As the business grows, it hits limits — rate caps, processing time, queue depth. The fix is testing at planned volume, not current volume.
Authentication assumptions. Tokens expire. API keys rotate. OAuth permissions get revoked. The integration that ran for six months breaks suddenly. The fix is auth-refresh logic and monitoring of auth health specifically.
What “we tend it” means at this layer
System integrations are some of the most important infrastructure to tend continuously. Not because they fail constantly — they shouldn’t, when built well — but because when they do fail, the cost is high and detection has to be fast.
The tending work:
- Monitoring of every active integration’s health (success rate, throughput, latency, error rate)
- Alerting when patterns change (sync slowing down, error rate climbing, queue depth growing)
- Periodic review of upstream changes (when System A updates its API, the integration may need updating)
- Volume monitoring against planned capacity
- Authentication refresh and rotation as needed
- Updates as the business’s actual workflow evolves
This work doesn’t go away once the integration is built. It’s continuous, and it’s the difference between an integration that quietly fails six months in and one that runs reliably for years.
What to do if you’re currently doing this work by hand
A practical sequence:
- List every cross-system manual entry currently happening. Don’t underestimate — these are easy to forget because they’re routine.
- Estimate the time and error cost honestly. Time per week, error rate, downstream impact when errors propagate.
- Prioritize by combined cost. The biggest seams are usually obvious; do those first.
- Choose the right approach per seam. Not every seam wants the same solution.
- Build with monitoring from day one. A working integration without monitoring is a future incident waiting.
- Plan for tending. This isn’t fire-and-forget work; budget for ongoing care.
Most operators we work with have significant manual cross-system data entry that’s been quietly accumulating. The work to replace it pays back fast in time and data quality, and once the integration layer is in place, future system additions get easier — each new system plugs into the existing architecture rather than requiring its own one-off solution.
The seam between systems is rarely the most exciting work in a business. It’s often the highest-leverage.
